Your SEO Agency Is Playing Chess. AI Just Changed the Game.
Australian businesses are about to get sorted into two groups: those AI recommends, and those it ignores. Which side are you on?

Allianz just knocked NRMA off its perch — not in a marketing campaign, not in a price war, but in the place most Australian consumers are now going first when they have a question: ChatGPT and Google AI Overviews. That's not a footnote in an industry report. That's a warning shot for every business owner in this country still measuring success by their Google ranking on page one.
Here's the uncomfortable truth I keep telling clients: ranking #1 on Google in 2026 is like having the best-looking Yellow Pages ad in 2009. Technically impressive. Practically irrelevant. The audience has already left the building.
I'm not saying this to scare you. I'm saying it because the businesses who hear this now — and act on it this week — are about to get a serious competitive advantage over everyone still arguing about keyword density and backlink profiles.
The Game Has Genuinely Changed — Not "Sort Of" Changed
There's a word doing the rounds right now: AEO. Answer Engine Optimisation. Some agencies are also calling it GEO — Generative Engine Optimisation. Adobe's CMO research in Australia confirms what I've been watching in real time: audiences are turning to AI tools not just for research, but for recommendations and purchasing decisions. This isn't a fringe behaviour anymore. It's mainstream.
When someone types "best income protection insurance in Australia" into ChatGPT, they don't get ten blue links. They get a direct answer. And if your brand isn't mentioned in that answer — if the AI hasn't been trained on enough credible content that associates your business with that topic — you have absolute zero visibility. Not low visibility. Zero.
That's the phrase one AEO agency used in a recent piece, and it's the right one. Absolute invisibility. Because that's what happens when an AI model simply doesn't have your brand in its semantic map of a given topic.
The Allianz versus NRMA story is the clearest example I've seen of this playing out in an established Australian market. Allianz didn't outspend NRMA on Google ads. They became more mentionable — more present in the kind of authoritative, structured, topic-rich content that AI systems learn from and cite. The measurement shifted from search rank to brand mention frequency across AI platforms. And most businesses haven't even set up a way to track that yet, let alone influence it.
Why Your Current Agency Isn't the Problem — But Their Playbook Is
I want to be straight with you here, because I've heard too many hot takes that frame this as traditional SEO agencies being rip-off merchants. That's not fair and it's not accurate. Most SEO agencies I know are full of smart, hardworking people. They built real expertise in a game that genuinely mattered for a long time. The problem isn't their integrity — it's that the playbook they mastered was written for a world that's being dismantled in real time.
The classic SEO toolkit — technical audits, backlink acquisition, on-page keyword optimisation — was built to satisfy a ranking algorithm. A list of ten results, ranked in order, pick your poison. But AI search doesn't produce a ranked list. It produces a synthesised answer. The criteria for appearing in that answer are fundamentally different: topical authority, semantic clarity, structured data, brand mention velocity across trusted sources, and how well your content actually answers the question being asked.
When I was building SEOGOAT, I kept running into this gap — business owners who had done everything "right" by 2022 standards and couldn't understand why their visibility felt like it was quietly eroding. The algorithm hadn't penalised them. AI had simply moved on without them.
If your agency's monthly report still leads with keyword rankings and domain authority scores, have a direct conversation with them. Ask: "What are you doing to get our brand mentioned in AI-generated answers?" If they look at you blankly, you have your answer.
What an Actual AI Visibility Strategy Looks Like for Australian Businesses
Here's the framework I'd give a business owner who came to me tomorrow. It's not complicated, but it does require a different way of thinking about your content.
- Own your topic cluster, not just your keywords. AI models learn about your brand through the ecosystem of content that surrounds it. You need to be producing — or earning mentions in — content that consistently connects your brand to the core topics in your category. Think in questions your customers are actually asking, not search terms.
- Get cited by sources AI trusts. Industry publications, government bodies, well-regarded media outlets, professional associations — these are the sources AI systems treat as authoritative. A mention in an Insurance Council of Australia article does more for your AI visibility than fifty generic blog posts.
- Structured content wins the AI answer. Clear definitions, direct answers, comparison tables, FAQs with genuine depth — these are the formats AI pulls from when constructing a response. If your website content is full of marketing language and vague brand promises, it will be invisible to an AI trying to extract a useful answer.
- Measure brand mention share across AI platforms. This is the new metric. How often is your brand mentioned when someone asks ChatGPT, Perplexity, or Google's AI about your category in Australia? You can test this manually right now by running the ten most common questions your customers ask — and seeing who the AI recommends instead of you.
The businesses getting this right in Australia right now are not necessarily the biggest ones. They're the ones who've realised that being genuinely useful and clearly structured is no longer just good content strategy — it's the entire visibility game.
The opportunity here is real. In most Australian industries, the AI visibility landscape is still wide open. The brands showing up consistently in AI answers right now are often there by accident — because their existing content happened to be structured well, not because they've built a deliberate strategy. That gap won't last long.
Tomorrow morning, open ChatGPT and type the three questions your best customers ask before they hire someone like you. Read every answer carefully. Count how many times your brand appears. That number is your starting point — and for most of you, it's going to be zero. Now you know exactly what to fix.
