Your SEO Agency Is Optimising for a Search Engine Nobody Uses
Australian businesses are bleeding marketing budget on Google rankings while their customers get answers from ChatGPT. Here's what to do instead.

Your SEO agency sent you a ranking report last week. Page one for three keywords. Congratulations. Meanwhile, your next best customer typed their problem into ChatGPT, got a confident answer, and bought from whoever was mentioned in that response. Spoiler: it probably wasn't you.
This isn't a prediction about where search is heading. This is where search already is. By 2026, the majority of discovery-intent queries — the "who's the best accountant in Brisbane" and "what's a good alternative to X" questions — are being answered by AI engines before a single website is clicked. Google's own AI Overviews are cannibalising the click-throughs that traditional SEO was built to capture. The game didn't change overnight, but if you're still measuring success by keyword rankings alone, you've been playing the wrong game for at least eighteen months.
I want to be clear about something before I go further: most SEO agencies aren't ripping you off. They're genuinely good at what they do. The problem is that what they do was designed for 2019, and they haven't updated the playbook. It's like hiring a brilliant fax machine repairman in 2026. Competent. Experienced. Completely irrelevant to your actual problem.
What AEO Actually Means (Without the Buzzword Nonsense)
Answer Engine Optimisation — AEO — is simply the practice of making your business the trusted, cited source when an AI answers a question your customer is asking. Where traditional SEO asked "how do I rank on Google?" AEO asks "how do I become the answer that AI engines serve up when someone asks something I should own?"
The mechanics look different. AI engines like ChatGPT, Perplexity, and Google's AI Overviews don't scan your meta descriptions. They're looking for a few specific signals: clear, authoritative answers to specific questions; structured content that's easy to extract meaning from; consistent brand mentions across credible sources; and what I'd call a "knowledge footprint" — the breadth of relevant topics you've written about with genuine depth.
Think of it this way. Google used to be a librarian pointing you to books. Now the librarian just reads you the relevant passage. Your job is to be the book they quote from. Not the one with the best spine on the shelf.
For Australian small businesses especially, this is actually a levelling opportunity. You don't need a $15,000 a month link-building budget to become the cited answer for "best bookkeeper for tradies in Melbourne" or "what should I look for in a commercial lease in Sydney." You need to be genuinely useful, genuinely specific, and genuinely consistent.
The One Thing Most Businesses Get Completely Wrong
Here's what I see constantly when I talk to business owners who've heard about AEO and decided to act on it: they start writing content. Lots of it. FAQ pages. Blog posts. Pillar pages. All of it optimised for questions their marketing team thinks their customers are asking.
That's the trap.
Your best customers — the ones who've already bought from you, stayed loyal, referred others — they're a goldmine of the exact language, the exact questions, and the exact concerns that AI engines are trying to answer. One of the smartest AEO moves any Australian business can make right now is to sit down with three or four of their best clients and ask them: "What were you actually Googling — or asking ChatGPT — before you found us?"
The answers will surprise you. They'll use different words than your marketing materials. They'll describe problems you didn't know you were solving. They'll mention fears you never thought to address. That raw, unfiltered language is what gets picked up by AI answer engines, because it mirrors exactly what the next customer will type into ChatGPT at 10pm when they're trying to solve the same problem.
This is why AEO done well isn't a content volume play — it's a precision play. One piece of content that answers a specific question with genuine authority, written in the language your customers actually use, will outperform fifty generic blog posts every single time.
It's also why I built SEOGOAT the way I did — less focus on chasing keyword volumes, more focus on identifying the questions where a business could actually own the answer at an AI level. The tools we've had for the last decade were built for a different era.
What the Australian Market Gets to Do Right Now
Here's the honest truth: most Australian businesses are behind on AEO, but so is most of the competition. That window won't stay open forever, but right now, in mid-2026, the opportunity to claim AI visibility in most local and industry-specific niches is still wide open.
The businesses that will win aren't necessarily the biggest or the best-funded. They're the ones who move with intention over the next six to twelve months. That means auditing what questions your business should own. It means creating content that genuinely answers those questions, not keyword-stuffed approximations. It means building a presence across platforms that AI engines treat as credible signals — industry publications, local directories, podcast appearances, structured data on your own site.
It also means having an honest conversation with whoever currently manages your SEO. Not to fire them. But to ask: "Are we optimising for where our customers are looking, or where they used to look?" If they can't answer that with confidence, you know what needs to change.
The AI search shift is not the end of visibility for Australian businesses. For the ones willing to adapt, it's the biggest opportunity to build durable, compounding brand presence that we've seen in a decade. The businesses still obsessing over a ranking report while their customers get answers from AI — they're the ones at risk of absolute invisibility.
You don't have to be one of them.
Tomorrow morning: open ChatGPT or Perplexity and type in the most common question your ideal customer has before they hire someone like you. Read the answer carefully. Is your business mentioned? Is your thinking represented anywhere in that response? That gap — between where you are and where that answer came from — is your entire AEO strategy right there.
