Your SEO Agency Is Optimising for a Search Engine Nobody Uses
Australian businesses are haemorrhaging visibility while their agencies polish Google rankings. AI search isn't coming — it's already here, and most of us missed the memo.

Here's a confronting thought: the SEO report sitting in your inbox right now might be measuring the wrong thing entirely.
Not because your agency is lazy. Not because they're ripping you off. But because they learned a game that is genuinely, structurally, irreversibly changing — and the playbook they mastered over the last decade is quietly becoming obsolete while they're still charging you to run it.
I've spent 15 years building Australian businesses from the ground up. I've watched the shift from Yellow Pages to Google. I lived through every algorithm update — Panda, Penguin, the lot. And what's happening right now with AI search makes all of those changes look like minor course corrections. This one is a full stop at the end of a sentence and a brand new paragraph.
When a customer types a question into ChatGPT, Perplexity, or Google's AI Overviews, they're not getting ten blue links anymore. They're getting one synthesised answer. One. The AI has already decided who the authority is, pulled from whatever sources it trusts, and handed the user a conclusion. Your position-three Google ranking doesn't even get a seat at that table.
The Invisibility Problem Nobody Is Talking About Loudly Enough
Right now, businesses across Australia are scrambling — and I mean genuinely scrambling — to understand why their enquiry volumes are softening even though their Google rankings look fine. Hotels, tradies, professional services firms, e-commerce brands. The rankings are holding. The traffic is quietly bleeding out. The two things that were always connected are starting to decouple.
This is exactly what's happening globally. Hospitality brands that dominated Google search are becoming invisible in AI-driven discovery. A traveller asks ChatGPT for the best boutique hotel in the Yarra Valley. If your property isn't cited in the sources AI is trained to trust — review platforms, editorial coverage, structured data on your own site — you simply don't exist in that answer. Doesn't matter how many backlinks you built in 2022.
The same dynamic is playing out for a plumber in Parramatta, a financial adviser in Brisbane, a cosmetic clinic in Perth. The question has changed. It used to be: can Google find me? Now it's: does AI trust me enough to recommend me? These require completely different strategies.
The agencies that are adapting — and some are, to their credit — are pivoting toward what the industry is starting to call AEO (Answer Engine Optimisation) and GEO (Generative Engine Optimisation). The core idea is that you're no longer writing content for an algorithm that counts keywords. You're building genuine topical authority so that AI systems, when synthesising an answer, reach for your content as the trustworthy source. It's a different muscle entirely.
Why Traditional SEO Agencies Aren't Crooks — They're Just Stuck
I want to be careful here, because I see a lot of hot takes that paint SEO agencies as villains. That's not fair and it's not accurate. Most of them built real skills over real years and delivered real results. The problem is structural and psychological, not ethical.
Here's the honest diagnosis: traditional SEO created a comfortable feedback loop. Rankings go up, agency looks good, client renews. The metrics were clean, the deliverables were visible, and everyone felt like progress was happening. AI search has blown that loop up because the new success metric — am I being cited by AI? — is harder to track, harder to report, and requires agencies to admit that a lot of what they've been doing needs to fundamentally change.
That's a confronting conversation to have with a client who's been paying $3,000 a month for three years. So many agencies are having a different conversation instead: they're adding AI to their service names without changing what's under the hood. New label. Same product. It's not malicious. It's just the very human tendency to protect what you've built.
The agencies genuinely making the shift are doing things like: auditing whether their client's content actually answers specific questions comprehensively, building structured data that makes information machine-readable, securing coverage in the publications and platforms that AI systems pull from, and thinking about brand mentions and citations the way we used to think about backlinks. It's harder, messier, and more interesting work.
What Australian Businesses Should Actually Do Right Now
The opportunity here is real and it's significant — particularly for Australian businesses, because our market is slightly behind the adoption curve. The businesses that move in the next six to twelve months are going to build an AI visibility advantage that will be genuinely difficult for slower competitors to close. This is the window.
Start by asking your current agency one direct question: what percentage of our website traffic now comes from AI-driven sources, and what are you doing specifically to increase that? If they fumble that answer, you have important information.
Then look at your own content honestly. Is it written to rank for a keyword, or is it written to comprehensively answer a question that your ideal customer is actually asking? There's a meaningful difference. AI systems reward depth, specificity, and genuine expertise. They're extraordinarily good at detecting content that was written to game a system rather than serve a human.
When I built SEOGOAT, the entire premise was that Australian small businesses needed a way to understand what AI search was actually saying about them — not just where they ranked on Google. Because those two realities are increasingly living in different worlds.
The businesses that will win the next five years aren't the ones with the most backlinks. They're the ones that AI systems have learned to trust. That trust is built through consistency, genuine authority, structured information, and a reputation that exists beyond your own website.
The game changed. The opportunity to adapt is still wide open. But the window doesn't stay open forever.
Tomorrow morning, ask ChatGPT or Perplexity the exact question your best customer would ask before hiring someone like you — and see whose name comes up. If it's not yours, you now know exactly what to fix.Ready to show up in AI search?
