Stop Choosing Between SEO and Paid Ads. Both Are Losing.

Australian businesses are debating the wrong thing. While you're arguing SEO vs Google Ads, AI search just rewrote the rules for everyone.

Your customers are no longer Googling. They're asking. And the businesses showing up in those AI-generated answers aren't the ones with the biggest ad budgets or the most backlinks — they're the ones who understood the shift before everyone else did.

Here's what's happening in plain English: people are typing full questions into ChatGPT, Perplexity, and Google's AI Overviews and getting a single synthesised answer — not ten blue links to choose from. The entire premise of both traditional SEO and paid search advertising is built on that list of links. No links, no clicks. No clicks, no business. The debate about whether to spend your budget on organic rankings or Google Ads is like two people arguing about the best route to a destination that no longer exists.

I've spent 15 years helping Australian businesses grow through digital, and I'll be honest — I've recommended both SEO and paid ads depending on the situation. But in the last 18 months, I've watched the playbook change faster than most agencies have been willing to admit. The businesses asking me "should I do SEO or ads?" are asking the wrong question entirely. The right question is: how do I become the source that AI actually cites?

The $AUD Problem with Paid Ads Right Now

Google Ads still works. I'm not going to pretend it doesn't. But the economics are shifting in a way that should worry any business owner writing those monthly cheques. When AI Overviews appear at the top of a search result, click-through rates on everything below — including paid ads — drop significantly. You're paying the same cost-per-click for a smaller pool of traffic. Some Australian industries are already seeing CPCs creep up 20–40% year-on-year while conversion volumes flatline. You're spending more to reach fewer people.

The response from most agencies? Spend more. Refine the targeting. Try Performance Max. None of that addresses the structural problem, which is that the top of the page is now owned by an AI summary your ad budget cannot buy its way into.

For small and medium Australian businesses — the kind running on tight margins, competing against bigger players, trying to make every marketing dollar count — this is a real and urgent problem. Not a theoretical future problem. A right now problem.

Traditional SEO Isn't Dead — It Just Got Demoted

I want to be fair to the SEO agencies here, because most of them aren't misleading you on purpose. They built their entire methodology during a period when ranking on page one of Google was genuinely the most valuable piece of digital real estate a business could own. They got good at it. They built tools, processes, and reporting dashboards around it. Changing that overnight is hard — commercially and psychologically.

But here's the reality: a first-page Google ranking in 2026 often sits below an AI Overview, a featured snippet, a map pack, and a row of shopping results. Organic traffic from traditional SEO has been declining across the board. A study from early 2025 showed that AI Overviews alone were reducing click-through rates on organic results by up to 34% in affected categories. In Australia, industries like legal, financial services, health, and home services are already feeling this hard.

The agencies still selling you "we'll get you to page one" aren't crooks. They're just selling a product that's quietly becoming less valuable while charging the same price for it.

AEO and GEO: The Opportunity Most Australian Businesses Are Sleeping On

This is where it gets genuinely exciting, and I mean that. The Australian market is behind the US and UK in adopting Answer Engine Optimisation (AEO) and Generative Engine Optimisation (GEO). That lag is not a weakness — it's a window. Right now, in most Australian niches, almost nobody is doing this properly. The bar to become the business that AI recommends is lower than it has ever been or will ever be again.

AEO and GEO are about structuring your content, your expertise signals, and your digital presence so that AI systems choose to reference you when a user asks a relevant question. It's not about keywords. It's about becoming a credible, citable source in your field. That means:

  • Writing content that directly and thoroughly answers real questions your customers ask — full sentences, clear positions, no fluff
  • Building what's called E-E-A-T signals: demonstrating Experience, Expertise, Authoritativeness, and Trustworthiness through your content and your online presence
  • Getting mentioned and cited by other credible sources in your industry — digital PR, not just link building
  • Structuring your website's technical foundations so AI crawlers can actually read and understand what you do and who you serve
  • Claiming and optimising your presence on the data sources AI engines pull from — think industry directories, review platforms, professional associations

I built SEOGOAT specifically to help businesses start mapping their AEO opportunities — figuring out which questions their customers are actually asking AI tools, and where those businesses currently have zero presence in the answers. Most businesses I show this to are genuinely shocked by the gap.

The businesses that move now — in the next six to twelve months — will build a presence in AI search that becomes extraordinarily hard to dislodge. Just like the businesses that jumped on Google SEO in 2008 built domain authority that took competitors a decade to catch. History is repeating, and the window is open.

So no, I'm not telling you to abandon your Google Ads account tomorrow or fire your SEO agency on Monday. I'm telling you to add a third column to your marketing strategy — one focused entirely on AI search visibility. Not instead of the others. Alongside them. But with urgency, because the businesses sitting on the fence right now are handing early-mover advantage to their competitors on a plate.

The question was never SEO vs paid ads. The question is: when AI answers your customer's next question, is your business in the answer?

What To Do Tomorrow Morning

Open ChatGPT, Perplexity, and Google's AI Overview (just search something relevant and look for the generated summary at the top). Type in the three questions your customers most commonly ask before buying from you. Read every answer carefully. Count how many times your business is mentioned. If the answer is zero — and it almost certainly will be — you now know exactly what problem to solve first.
