AEO Is Not SEO With a New Hat. Stop Treating It That Way.
Australian businesses are slapping 'AI optimisation' onto their old SEO playbook and calling it a strategy. Here's why that's a costly mistake — and what to do instead.
Anthony Pinto
Founder, SEOGOAT
Your SEO agency just sent you a proposal for 'AEO services' and it looks suspiciously like the same deliverables they sold you in 2021 with a fresh coat of paint. Blog posts. Backlinks. Keyword clusters. Maybe a schema tag or two thrown in to make it feel futuristic. I'm here to tell you — that's not Answer Engine Optimisation. That's SEO with a rebrand, and it will not get your business cited by ChatGPT, Perplexity, or Google's AI Overviews.
AEO is a fundamentally different game. And if you're an Australian business owner, an in-house marketer, or an agency trying to figure out what to actually sell clients right now, you need to understand the difference before your competitors do.
The Old Game Was About Rankings. The New Game Is About Being the Answer.
Here's the shift in plain English. Traditional SEO was about getting your page to position one on Google so a human would click it. AEO is about getting an AI engine to quote you directly when someone asks a question — and never needing the human to visit any page at all. That's a completely different objective, which means it requires a completely different approach.
IDC research is now flagging that most B2B brands are structurally unprepared for this. I'd argue it's not just B2B — most Australian SMEs are still operating like it's 2019. The dark funnel problem is real: AI search is already influencing buying decisions in your market, and you have zero visibility into it because no one is clicking through to your analytics. Your traffic looks fine. Your leads are quietly going elsewhere.
The content formats that earn AI citations are not long-form blog posts stuffed with keywords. They are direct, structured, question-and-answer content. They are specific expert opinions attributed to real people. They are customer proof points articulated with precision. They are FAQs that answer exactly what someone would type into ChatGPT at 11pm before making a purchasing decision. If your current content strategy isn't built around those formats, you are invisible to AI engines — full stop.
Here's what I find encouraging though: this is a massive equaliser for smaller Australian businesses. Enterprise brands have decades of domain authority baked in. But AI engines don't weight authority the same way Google's PageRank does. They weight relevance, specificity, and trustworthiness of the answer. A $2M turnover business in Brisbane that answers questions clearly and cites real customer outcomes can get quoted ahead of a multinational that publishes glossy but vague thought leadership. That opportunity is sitting there right now, largely untouched in the Australian market.
Your Customers Are the Strategy. Not Your Content Team.
This is the piece most businesses completely miss. The fastest path to AEO visibility isn't hiring more writers — it's mining your existing customers for the specific language, questions, and outcomes that AI engines are trained to surface.
Think about it this way. When someone asks Perplexity 'what's the best commercial cleaning service in Melbourne for a food manufacturing facility,' the AI isn't looking for a homepage with good meta descriptions. It's looking for content that directly answers that specific question, ideally supported by evidence — case studies, reviews, specific claims with context. Your best customers already hold that language. They know exactly why they chose you, what problem you solved, and how they'd describe you to a colleague. That's your AEO goldmine.
Structured customer success content — not vague testimonials, but detailed, outcome-specific case studies framed around real questions — is one of the highest-performing content formats for AI citation rates right now. I've seen this work firsthand when building out the content architecture for SEOGOAT, and it consistently outperforms generic 'ultimate guide' content for AI visibility.
The practical implication: before you spend another dollar on content production, interview three of your best customers this week. Ask them what question they were trying to answer before they found you. Ask them what they'd Google — or what they'd ask ChatGPT — if they were starting the search today. Then build content that answers those exact questions, in that exact language, attributed to real outcomes. That is your AEO strategy. It's not glamorous. It works.
Agencies: The Window to Lead This Is Narrow and Closing Fast.
I'm not going to bag traditional SEO agencies. Most of them built genuinely good businesses solving a real problem, and they've served Australian clients well for years. But the honest truth is that most agency SEO frameworks were designed for a world where Google's ten blue links were the only game in town. That world is shrinking fast, and the agencies that are still selling pure-play keyword rankings as the primary metric are going to find themselves in difficult conversations with clients by mid-2026.
The opportunity here is to get ahead of that conversation. AEO, GEO (Generative Engine Optimisation), and AI Overviews optimisation are not separate disciplines you need to build entirely from scratch — they're an evolution of structured content thinking that good SEOs already understand. Schema markup, clear entity relationships, authoritative sourcing, topical depth — these are transferable skills. The shift is in the objective: stop optimising for a ranking position and start optimising for citation eligibility.
Agencies that reframe their offering around 'how do we get your brand quoted by AI engines' instead of 'how do we get you to page one' are going to look prescient. The ones that wait until clients ask about it are going to look like they missed it. The Australian market is early enough that moving now gives you a genuine first-mover story to tell.
The bottom line across all three audiences — business owners, marketers, agencies — is the same: AEO is not a trend to monitor. It's the current state of how people find answers, and the businesses being cited by AI engines six months from now are the ones building for it today, not the ones still tweaking title tags and hoping for the best.
The shift is already here. The opportunity is genuinely significant. And for once, being a smaller, more nimble Australian business is actually an advantage.
Tomorrow morning: Open ChatGPT or Perplexity and type in the three questions your best customers ask before they buy from you. See whose content gets cited. If it's not yours, you now know exactly what to fix first.
